Why Your Heat Pump Struggles in Winter—and What to Check

Long runtimes and warm air can be normal

Heat pumps commonly run longer cycles than furnaces and deliver a lower supply-air temperature. During cold weather, air from a register can feel only warm even while the system is adding enough heat to maintain the setpoint. Brief changes in sound, visible steam outdoors, and short periods of cooler indoor air can also occur during a normal defrost cycle.

Watch the indoor temperature rather than judging only by vent temperature or runtime. A system that runs steadily and holds close to its setpoint may be operating as designed. A room temperature that falls continuously, persistent cold airflow, or an outdoor unit encased in ice calls for closer investigation.

Start with safe homeowner checks

Restricted airflow and control settings cause many apparent performance problems. Before requesting service, check items that do not require opening equipment or handling refrigerant or electrical components.

  • Replace or clean the filter according to the equipment instructions.
  • Open supply registers and keep return grilles clear of furniture and debris.
  • Remove leaves and loose snow around the outdoor unit without touching the coil.
  • Use Heat mode and the recommended fan setting; avoid large thermostat setbacks during a cold snap.
  • Confirm that breakers are on, but do not repeatedly reset a breaker that trips.

Frost is expected; a block of ice is not

Moisture can freeze on the outdoor coil during heating. The system periodically reverses operation to melt that frost, which may stop the outdoor fan and create steam or runoff. The coil should return to a mostly clear condition after defrost.

Do not chip ice from the coil or pour hot water over the equipment. Persistent heavy ice can indicate blocked drainage, a fan or sensor fault, low refrigerant charge, or a defrost-control problem. Shut the system down if the manufacturer's instructions call for it and arrange qualified service.

Capacity and backup controls matter in extreme cold

Heating capacity usually declines as outdoor temperature falls while the home's heat loss rises. If the system holds temperature in mild weather but consistently falls behind near the local design temperature, the selected capacity, building load, or backup-heat setup may be the issue.

A technician should compare measured operation with the design load and certified low-temperature output, then verify airflow, refrigerant charge, sensors, staging, and auxiliary-heat controls. Seek prompt service for burning odors, repeated breaker trips, grinding or metal-on-metal sounds, error codes, or rapidly falling indoor temperatures.
